Case Study: How I Made $19,358/Month with Faceless YouTube Shorts

How I Made $19,358 Last Month with Faceless YouTube Shorts

A complete breakdown of the strategy, tools, and workflow.

Last month, my analytics dashboard showed a number I used to only dream about: $19,358.00.

The craziest part? I never showed my face. I didn't dance, I didn't do pranks, and I didn't spend thousands on camera gear. I built a system that runs almost entirely on automation and smart content curation.

Many people think you need to be an "influencer" to make money on YouTube. That’s a myth. You just need to be a publisher.

The Strategy: Why Faceless Shorts?

YouTube Shorts are currently the biggest opportunity for organic reach. Unlike long-form videos, you don’t need high retention for 10 minutes. You just need to hook viewers in the first 3 seconds.

My Niche: I focus on "Psychology Facts" and "Stoic Wisdom." Why? Because these niches have:

  • High Shareability: People share quotes and facts with friends.
  • Evergreen Content: A quote from Marcus Aurelius is relevant today and will be relevant in 10 years.
  • Easy Production: It requires only stock footage, text, and voiceover.

The Tool Stack: How I Built This for Free (or Cheap)

You don’t need Adobe Premiere or expensive subscriptions. Here is the exact tech stack I used to generate $19k:

📝

1. ChatGPT / Claude (Scripting)

I use AI to write scripts. I prompt it: "Give me 5 stoic quotes about discipline, explain them in 2 sentences, and keep the tone motivational." This takes 10 seconds per script.

2. ElevenLabs (Voiceover)

This is the secret sauce. ElevenLabs provides the most realistic AI voices. I use the "Adam" or "Antoni" voice models. They sound human, breathe naturally, and have emotion. Cost: ~$5/month.

🎬

3. CapCut (Editing)

I edit everything on CapCut (Desktop version). It has auto-captions, trending effects, and smooth transitions. I use the "Auto-Caption" feature to generate subtitles instantly, which is crucial for Shorts.

4. Pexels / Pixabay (Stock Footage)

For visuals, I use free stock video sites. I search for terms like "luxury car," "nature," "gym," or "city night" depending on the quote. No copyright issues, completely free.

The Step-by-Step Workflow

Step 1: Batch Scripting (Sunday)

I don’t write one script a day. I write 30 scripts in one hour. I ask ChatGPT to format them in a table so I can copy-paste easily.

Step 2: Voice Generation (Monday)

I paste all 30 scripts into ElevenLabs and download the MP3 files. I name them clearly (e.g., Video_01.mp3).

Step 3: Editing & Assembly (Tuesday - Thursday)

This is the most time-consuming part, but CapCut makes it fast. I create a "Template Project" with my preferred fonts and colors. Then, I just swap out the audio and background video for each new clip. It takes me about 15 minutes per video.

Step 4: Upload & Optimize (Friday)

I schedule my videos using YouTube Studio. I post 2 Shorts per day. One at 12 PM EST and one at 6 PM EST. Consistency is key.

How I Actually Made the Money

Here is the truth: AdSense (the ads you see on videos) paid about $4,000 of that $19,358. The rest came from Affiliate Marketing.

In the pinned comment of every video, I link to a related product. For example, if the Short is about "Discipline," I link to a popular productivity planner or a book on Stoicism via Amazon Associates. Because Shorts get millions of views, even a 0.1% conversion rate adds up to thousands of dollars.

Common Mistakes to Avoid

  • Using Copyrighted Music: Only use music from the YouTube Audio Library or trending sounds within the YouTube app to avoid strikes.
  • Boring Hooks: If the first 3 seconds aren’t visually stimulating, people swipe away. Use dynamic captions and quick cuts.
  • Inconsistency: The algorithm needs data. Posting sporadically tells YouTube you’re not serious. Stick to a schedule.

Final Thoughts

Making $19,358 in a month isn’t luck. It’s a result of treating YouTube like a business, not a hobby. By removing my face from the equation, I removed the bottleneck of "performance anxiety" and focused purely on value delivery.

You can do this too. Start with one video today. Don’t wait for perfection.
